A general trader who felt permanently behind

The situation

The owner had been trading for eleven years and managed everything alone. Revenue was steady but he felt constantly reactive — always putting out the last fire rather than planning. He was not sure which parts of the business were actually making money and which were just keeping him busy.

What we did

We reviewed two years of financials and traced where time and margin were actually going. Two product categories were consuming most of his attention while contributing relatively little. We identified three operational habits that were creating most of the reactive workload and drafted a simple weekly structure to reduce them.

The outcome

By the end of the five weeks, he had a written improvement plan and had already begun adjusting his product mix. At the week-five check-in, he described the previous month as the first in three years where he had left work on time most days. He is now considering the Gardener's Partnership.

A family tailoring shop navigating succession

The situation

A second-generation owner had taken over from her father and was facing a mix of challenges: updating the business for a younger customer base while retaining long-standing clients, and managing the financial side of the business which had previously been handled informally.

What we did

Over six months we helped her build a basic financial tracking system, worked through a customer segmentation exercise, and discussed pricing decisions month by month as she adjusted services for the new direction. The quarterly reviews gave her structured checkpoints in what was otherwise a fluid transition.

The outcome

At the end of the partnership, she had a clear financial picture, a simplified pricing structure, and a set of customer habits she understood. She described the engagement as helping her feel that the business was hers — not something she was just maintaining on behalf of someone else.

A food stall owner considering a second location

The situation

A hawker stall operator with a loyal customer base had been offered a second spot at a different location and was trying to decide whether to take it. She had a feeling about the opportunity but no clear framework for thinking it through financially.

What we did

In a single working session we looked at her current margins, assessed what the second location would realistically cost to run, and modelled what revenue would need to be for it to add rather than drain. We also talked through the operational complexity of running two sites with a small team.

The outcome

She decided not to take the second location — at least not yet. She felt the Planting Plan gave her the information and confidence to make that decision clearly, rather than wondering about it for another year. She has since used the priority map to focus on improving the margin at her existing stall.
